All4Labels Global Packaging Group is a world-leading packaging solutions provider with more than 50 sites and over 5,500 employees. As an innovation partner for global brands and industrial companies, All4Labels actively drives digital transformation – from smart packaging and sustainable materials to data-driven value creation.

Situation

With strong growth and acquisitions, All4Labels operates a heterogeneous system landscape. Master data (e.g., customers, materials, suppliers) is managed across different ERP and local tools, often leading to redundancies and inconsistent reporting. At the same time, management steering and group-wide reporting require consistent data, but current fragmentation limits transparency and delays decision-making.
The planned phase-out of Salesforce CRM adds additional risk: once customer and opportunity data disperses into decentralized systems, reporting quality and steering capability may deteriorate if no harmonized distribution mechanism is established.

Problem

Without harmonized master data, reporting across business units becomes unreliable. Data drift (different versions of the same customer or material across systems) results in wrong KPIs, misleading forecasts, and higher risk in decision-making. This not only impacts operational excellence but also weakens the foundation for Business Intelligence and AI adoption.

Aims of the project

  • Perform a high-level process analysis (Order-to-Cash, Procure-to-Pay, Plan-to-Produce) to understand data flows.
  • Identify critical master data objects that directly impact reporting and steering (e.g., customers, materials, suppliers).
  • Design a master data distribution mechanism that ensures one Golden Record across all reporting layers.
  • Provide a production-oriented description of how harmonized data improves reporting (e.g., consistent customer revenue by region).
  • Demonstrate data drift risks (Salesforce shutdown scenario) and their consequences for steering and BI.
  • Deliver a Board-ready blueprint: process maps, reporting alignment, KPIs, and ROI potential.

Scopes

  • Mapping of data flows in selected core processes.
  • Identification of master data critical for reporting and steering.
  • Definition of a distribution mechanism ensuring data quality for BI tools (Power BI, SAP Datasphere, etc.).
  • Development of a reporting use case (e.g., regional sales dashboard) to show how harmonized Golden Records improve accuracy.
  • Change management recommendations for embedding new reporting standards.
